Modding the unit arrow bases

I like using the arrow bases when playing FoG but they are too bold and distract from the unit images. I would prefer just an arrow in the front and rear without the circle. I tried to do this myself but the graphic images are completely black when viewed with my graphics program (Paint Shop Pro 7). Anyone know how to mod these or if this is even possible? I have done other graphics mods that work but this has me stumped.

Use the gimp from gimp.org. The PNG images effectively need a blank alpha channel/layer. Not the graphics person in the team but that should be enough information.

Thanks Keith. That does the trick but I'm not sure what I want to do will be worth the effort.
