Hmm. I tried adding a couple of test destroyers for upgrade, and they also don't work. Does the game not support naval unit upgrades in port hexes?

I'm fairly sure the game doesn't support upgrading auxillaries, but if you have them set as core units then I imagine it should work.

If that doesn't solve your problem, delete all of the units of one class (AA is a good one to use if it won't be used in your mod), and then set the U-boats to be that class.

I removed all armored train units, and renamed the U-boats to class 18. Unfortunately, it didn't work. No upgrades.

Perhaps units in port hexes cannot be upgraded. Maybe hard-coded?

Armoured train would be one of those that can't upgrade, similar to navy. Inf, Tank, AA, Art, etc. (anything normally prchaseable) has the best chance of working. Don't do planes though as they will need airfields!

Well, I removed all artillery units from the equipment file, and renamed the U-boats to artillery class. Still didn't work. I think the problem is the game doesn't recognize unit upgrades in port hexes.

Maybe I can make special flying U-boat units that can land on airfields to upgrade. :P

You can upgrade a tank in a port normally, so that can't be the problem.

I have another idea though: set a hex on the map and assign it a zone, then add a Unit Action to the scenario, with the following entries (marked with black arrows or wiggly circles):

The triggers for the event should be Turn [1,-1] and end of axis turn and No. of Axis units (naval) in Zone [whatever number] is equal to 1 (or no less than one if the zone contains more than 1 hex). Run count should be a very large number, like 500.

If that doesn't work, I don't think anything will.

That's a good idea. I may have to that.

Thanks for your help. I honestly have no idea why it's not working. I wonder if anyone has ever successfully made custom upgradeable units?

In WWI and War of the World II the new units can upgrade, but I've never tried with naval units before.

I have some custom ground and air units that upgrade OK, though there have been some strange results that took a while to hunt down (Top tip: check ALL your numbers on switchable units).
I haven't tried any naval ones, but given my strange experiences with switchable units, have you checked which state the subs are in when you try to upgrade? Strictly speaking they should be on the surface. However, BiteNibbleChomp's unit upgrade action should be a workable fix. If you do that, you could also set a prestige action to deduct a fee if you don't reckon the player deserves a free upgrade.

Not sure if it is my install but, after 5 turns...game froze and I had to reboot to get out of it. Will keep trying and let you know if it happens again.

Besides installing the U-boat mod folder into the My Documents/Games/Panzer Corps/Mods folder, did you also install the U-boat mod folder into the main game directory using JSGME utility? Both install locations are necessary.

Very interesting. I will have a look at the numbers again. BiteNibbleChomp's unit upgrade idea combined with your idea about removing prestige are both excellent. Thanks for your help. :)
